Personalization opportunity
The trial is ending. They never really used it.
Get them to actually try it before the clock runs out.
Step 1 · Signals
What do we know about this person?
Connected
Trial end date, missing activation event, last meaningful session, and account fit.
Example eligibility rule
Qualify when three or fewer trial days remain, the defined activation event has not occurred, and there has been no meaningful session for 48 hours. Exclude accounts already working with support or sales.
Step 2 · The need
What’s really going on?
Days left on a trial. Key activation event never fired. Default is a "your trial ends soon" feature tour. That is a calendar, not a save.
Avoid this assumption
More emails as the date approaches is not the same as naming the unfinished first step.
Step 3 · Worth it?
Do the math before you build.
Intervention here is getting them to first value, or offering a human, before the trial becomes a failed invoice. Easy to hold out against the default drip.
Reach
How many eligible people can you reach in the chosen channel and time period?
Cost
What will content, delivery, QA and ongoing maintenance cost?
Return
What incremental outcome would cover that cost, and what is it worth?
Planning inputs, not measured results. Estimate reach × incremental outcome rate × value per outcome, then subtract cost. Use a range and a consistent time period.
Step 4 · The response
Pick how you help.
Example format: Sequence
In-product first-step plus one message, with skip.
Compare lighter and deeper responses
Choose the lightest response that solves the need.
Assist: Offer useful help
One note that names the first job, then silence.
Adapt: Change a meaningful part
In-product first-step plus one message, with skip.
Transform: Tailor the journey
Guided first-value or a human handoff for high-fit accounts.
What to watch out for
- Counting logins as activation.
- Extending the trial instead of fixing first value.
- The same sequence for a champion and a tire-kicker.
Step 5 · The moment
Did it help? A/B test it.
Control
Default trial-ending sequence.
Treatment
First-value intervention before expiry.
Success measure
Activation event before trial end, then conversion.
Guardrail
Support load and "stop emailing me". Panic sequences burn the ones who might have converted later.
Among trials that met the at-risk rule, compare the first-value intervention with the standard trial-ending sequence. Measure activation before expiry and paid conversion, then report support load and opt-outs.
Win or lose, record what worked, for whom and why. What you learn becomes the next signal.

Try the framework on another situation
They paid. Then they never started setup. Give them one first step. Not a tour of everything.
They started setup, then disappeared mid-step. Remind them of the unfinished step. Then stop.
